There is no universally right answer to any of them. There is only what fits your current stage of maturity — and whether the choice has been made deliberately.

When these trade-offs are made explicit, AI efforts feel clearer and more focused. Teams know what matters this quarter. Progress feels steadier. Learning compounds because the enterprise isn't relitigating the same debate every three months.
When they are left implicit, the opposite happens. Every use case becomes a debate about the same underlying tension — because the tension was never resolved at the leadership level. Teams end up carrying the strategy argument for the enterprise, quietly, one meeting at a time.
The trade-offs worth naming out loud
- Speed vs. control — how fast do we move, and how much oversight are we willing to add along the way?
- Experimentation vs. consistency — how much local variation is healthy, and where do we need one enterprise answer?
- Local flexibility vs. enterprise alignment — where do business units get to choose, and where does the enterprise choose for them?
- Build vs. buy — what capability do we own outright, and what do we source?
None of those has a permanent answer. All of them have a right answer for right now.

AI transformation is less about perfection and more about alignment. Sometimes the most powerful move is not launching another use case — it's clarifying the kind of AI-driven organisation you want to become, and letting that clarity flow into the trade-offs you make everywhere else.
The trade-offs don't disappear when you ignore them. They just start getting made by whoever is loudest in the room.
